Enhancing Data Visibility
Overview
WeShape and P3M Works were tasked with creating a media splitting pipeline for a gaming partner which would separate media assets into different components for better management and processing leading to enhanced data visibility and optimised storage costs for their media assets.
The Challenge
The project had a tight deadline, with delivery due by Christmas 2023. Adding to the challenge was the need to address existing technical debt which was a crucial aspect to solve.
Our Approach
P3M Works devised a strategic project plan that prioritised essential tasks to ensure the delivery of a Minimum Viable Product (MVP) by Christmas 2023.
Our approach focused on understanding the client's desired outcomes, enabling us to identify the critical features needed for the MVP. This allowed us to allocate any remaining time to additional features that were not crucial to the core deliverable.
By collaborating closely with the client, we helped them recognise which features were essential for the MVP and which could be implemented later if the project timeline slipped.
Throughout the project, P3M Works made informed technical decisions to keep everything on track, carefully documenting and explaining these choices to stakeholders.
Clear communication and direction were vital to prevent delays caused by indecision or postponed decisions. Our extensive experience in technical project delivery was crucial, as projects often fail when they cannot overcome technical challenges or effectively communicate these challenges to stakeholders.
Maintaining transparency about project progress, risks, and issues in a complex delivery environment was a key focus. P3M Works consistently communicated progress, instilling confidence in both the client and our partner WeShape, and helping to avoid unexpected setbacks. This clear articulation of project status ensured that both parties were aligned and free from the unpleasant surprises they had previously experienced.

The Outcome
The media splitting pipeline was successfully delivered on time, meeting stringent quality and budget criteria. The final cloud-based solution not only enhances the client's operational efficiency and scalability in the market, but also reduces overhead costs significantly. By architecting a solution that separates media into distinct data and control planes, deployable components are isolated, facilitating faster production runs with reduced risks and improved iteration capabilities. This innovative approach not only meets immediate project goals but also positions the client competitively in their industry.
P3M were great to work with on this project, from project discovery all the way through to implementation. They helped scope the project with clear milestone deliverables, giving us realistic timeframes and they helped to manage expectations by reporting to me on a weekly basis via PORT calls where they would share the project update, opportunities, risks, and timeline expectations. They were quick to alert me of any potential issues as they occurred to help me get ahead and mitigate any issues/blockers with the client
